Pipeline Requirements Analysis

1. EXECUTIVE SUMMARY
The Sheppard, Mullin, Richer & Hampton LLP (SMRH) Knowledge Management (KM) and
Information Technology (IT) teams have undertaken the project of upgrading the current firm
portal (Pipeline). The upgrade will consist of moving the platform of Pipeline from LawPort to
Share Point 3.0. The upgrade needs to address three main complaints from our user
community: Performance, Navigation and Search. The KM and IT teams feel that Share Point
will help us address all three issues using the application's native functionality. Where Share
Point is not able to address certain features or functionality, third party vendor web parts or tools
may be added to fulfill the need.
The project will be approached in two phases. Phase I will include the initial rollout and address
the main concerns identified above. Additional functionality may also be included depending on
complexity and bandwidth of teams. Phase II will be a longer effort and include more complex
feature requests as well as address any remaining issues of Phase I.
Share Point 3.0 is a beta application which has a general release scheduled for October 2006. It
is understood that the SHRM teams will be using beta software to develop and configure the new
Pipeline. It is also understood that if by the time SMRH is ready to deploy the new Pipeline,
SharePoint is still not released to the general public, the KM and IS teams will move forward and
deploy the new Pipeline using the beta version of Share Point.
The KM and IS teams felt that the current Pipeline was not being used often or effectively by its
user community. Calls for support on Pipeline to the KM team were not a good benchmark due
to the lack of a call tracking system. The team needed to gather information directly from users
that would confirm the three known main concerns referenced above. However the team also
needed an awareness campaign to let users know help was on the way and, most importantly,
the team wanted to know what tools and features would be most useful to our user community.
The team accomplished their goal using a three-step process. First, a brief survey was sent to
all users. The survey questions were focused on the main features of Pipeline and included
questions on the issues already known. Second, on site presentations were held at every office
and users were given a chance to provide feedback at that time. Third, volunteers were asked to
sit through an interview process where the team gathered more detailed information about what
would or would not be useful to have on their home or site page.
The efforts firmly confirmed that the three main concerns were in fact Performance, Navigation
and Search. Additionally, it was found that a great number of users were unaware of many of the
features and tools currently available on Pipeline and that users were not open to attending
structured training sessions.
The Functional Requirements defined in Chapter 7 of this document addresses the goals of the
project and specifies the requirements that must be met for a successful upgrade. The training
issue mentioned above will be addressed by having presentation-style sessions that will include
a tour of the main features and content of the new Pipeline and will provide the attendees with
information on how to get more information and who to call for help.
Chapter 8 lists the needs assessment as requested by the focus group participants. Some of the
requests were deemed simple and most likely to be addressed by Share Point out of the box,
these were added to Phase I of the rollout and Chapter 8 provides a high level design of the
requests. The requests that were determined to be more complex in nature have been added to
Phase II of the rollout and details, if gathered already, are included in Appendix IV.
The success of the upgrade will be measured twofold. The most important measurement will be
based on usage. The current Pipeline does not have a way to measure usage so we are unable

Version 3.0 - 01/31/16

Page 7

Sheppard Mullin

Pipeline Requirements Analysis

to generate a baseline number. Therefore, we will generate daily and weekly usage reports
beginning day one of the rollout to gauge and analyze use trends.
The second measure of success will be based on user acceptance of the product. this measure
will be based on a short survey that will be sent to our users structured similarly to our initial
survey and responses will be compared between the two. There will be new functionality in the
new Pipeline and some old functionality will no longer be available, by design, which prevents us
from using the same survey.
Upon a successful completion of Phase I of the new Pipeline rollout, the KM and IT teams will
begin work on Phase II.

2. INTRODUCTION
In April 2006, General Networks Corporation commenced a project with Sheppard, Mullin,
Richter & Hampton LLP (Sheppard Mullin) to assist in the business requirements gathering
process for the Microsoft SharePoint replacement of LawPort used as the backend engine
running the current firm portal (Pipeline).

2.1

Purpose of this Document

The purpose of this document is to specify the business need for the new version of Pipeline and
for systems integration between the new system and other existing or planned Sheppard Mullin
systems. The business requirements listed in this document will help facilitate a system design
to be developed for the new system. This design stage will involve prototyping for some or all of
the functions identified. It should be noted that while the current implementation project is
focused primarily on providing functionality currently available in Pipeline, requirements are
being analyzed for Sheppard Mullin as a whole in order to ensure that the design of the system is
flexible enough to accommodate any additional requirements.
This document is intended to be read by system users, primarily the Pipeline Project members
and the Sheppard Mullin IT Department. From this document each of the parties involved
should be able to envision the intended functionality of the system. The system design will then
describe how the functionality is to be implemented.
The benefit of developing business requirements as a first stage of system design is that we can
be sure the final system meets the business need. Systems developed without an agreed and
finalized set of business requirements typically do not meet the business need ideally and are
therefore not well received by the users of the system. Additionally, with several technology
projects simultaneously occurring within Sheppard Mullin, the interfaces amongst the systems
must be taken into consideration during the requirements determination to promote a consistent
design.

3. EXECUTIVE SUMMARY
4. REQUIREMENTS ANALYSIS APPROACH
The requirements have been developed based on live presentations with feedback, survey
responses from each user group and through follow-up workgroup discussions with several
groups of users. An effort was made to interview representative from all firm practice groups,
departments, and offices and include members with different roles in the organization, including
but not limited to: Partner, Associate, Manager, Secretary, Legal Assistance, Administrative,
Technical and Clerical.
Table 2.1 below lists the workgroups that identify our portal customers.

While not all workgroups have unique needs, we found that special consideration should be
given to security access for specific web parts, links, items or tools within certain sites.
Additionally, there are some tools or applications that will be available through the portal but
access to these will be on an as need basis or based on the instructions of the site owners. For
this reason, Administration privileges should be kept to a small number of authorized personnel.

4.1

Survey Results
Appendix I to this document provides a copy of the surveys that was used in the requirements
analysis including the results . The survey was sent to 460 attorneys and 559 staff for a total of
1019 total users firm wide. We received 243 (52%) attorney responses and 389 (69%) staff
responses for a total of 632 surveys returned from all offices. A breakdown of the number of
responses per office is listed in table 2.1.1 below. The suggestions refer to the one open
question in the survey where we allowed users to expand on their views of the current Pipeline

Users were asked 10 questions structured around the issues that were known to our support team,
mainly performance, navigation, and search. The surveys confirmed that these three issues are
the main concern for our users and we continued to hear the same message during our
presentations and focus group interviews.

4.2

On Site Presentations
Each of our current nine offices was visited to provide a half hour presentation where we
presented an overview of the portal upgrade project and shared the results of the surveys. We
also collected feedback from the attendees and added the feedback to our requirements gathering
process.

4.3

Interviews
Follow-up interviews were conducted with representative groups or individuals for each different
page currently available on the portal to provide further definition of the requirements, including
requirements for the personalized home page of individuals based on their role at the firm,
practice group membership and geographical location. A copy of the preparatory questionnaires
that were supplied to the focus group participants prior our meetings can be found in Appendix I of
this document. The table in Appendix II of this document provides a list of the members and
groups that were interviewed as a part of the requirements analysis.

4.4

Analysis
As we began the requirements gathering process we knew the general areas of concern to our
user community and the exercises above helped to confirm that we were correct in our
assumptions with regards to performance (speed) being the number one concern followed by

Page 11

Pipeline Requirements Analysis

navigation (page clutter) and inability to search. However, there were a couple of issues brought
up which should be closely watched as we rollout the new Pipeline.
1. While navigation was a major concern, a significant number of the users who participated
in our requirements gathering exercises were not familiar with a lot of the information and
functionality available to them on Pipeline. This points to the lack of awareness on the
portal and tells us that we have to do a better job and ensuring that our users know not
only what they can find in Pipeline but how that information can help them leverage their
work load.
2. The issue of training was addressed with the various groups. We want to deliver the type
of training that will be most efficient to each sector of our user groups. We found that
most users are adverse to having formal training on the portal, instead we were ask to
build a portal that is easy to navigate and intuitive. Public web sites were used as
examples of how users can find what they need without training if the sites are easy to
navigate and contain relevant information.
In addition to the presentations, surveys and interviews, we have used the following information to
develop the business requirements:
-

Sheppard Mullin documents (as listed in Appendix III)

Our knowledge of the current version of Pipeline and the capabilities of the proposed
version of Microsoft SharePoint to be used for this project.

The design of Pipeline will be based on the requirements expressed in this document. The new
system should provide the functionality described within these requirements. If, however, during
the implementation of the portal it is necessary to reduce functionality in order to set a scope that
meets the requirements of timescale and cost for the project, the requirements may be prioritized
to determine which functionality may be postponed to future phases. Furthermore, some features
or functionality may be scaled down in order to maintain an acceptable performance from the
portal.
The business requirements analysis details business needs related to people, functions, data,
technology, and interfaces, which are considered during the design and implementation of the new
system. Some requirements may be deemed to be outside the scope of work for this project.
Some requirements may be moved to a Future Requirements section for eventual
enhancements and added functionality to the system (see Appendix IV). Others may be moved to
a Rejected Requirements section (see Appendix V) because they prove to be technically
infeasible or out of scope. The design of the system should meet all other requirements.

Version 3.0 - 01/31/16

Page 12

5. SYSTEM SCOPE
The overall scope of the Pipeline will involve all users and all departments at Sheppard Mullin.
However, the first phase of the project will address only the functionality that can be reasonably
developed in time for a December 2006 rollout.
SharePoint will provide similar functionality to what is currently available in LawPort to users of
Pipeline, the firm portal. The firms IT and Development teams with collaboration from the KM
Team will analyze the current needs of the portal users and determine the business requirements
to be addressed by Share Point. If a particular feature currently offered in Pipeline through
LawPort is no longer deemed necessary, the feature will be rejected and exempted from this
scope. The KM team may determine that it may not be feasible to deploy some features
currently available in Pipeline through LawPort during Phase One of the project. Those features
will be included in the Future Requirements section and a separate document may be used to
outline the needs assessment, system and functional requirements and design for some features
depending on the scale of the feature desired.

6. PEOPLE REQUIREMENTS
This section addresses the needs of the various people and workgroups with regard to the
functions of Pipeline.
Our user population encompass nine geographical locations: Los Angeles, San Diego, Del Mar,
Orange County, Century City, Santa Barbara, San Francisco, Washington DC and New York.
Each office serves users with differing needs and roles as described in Table 4.1.1. Additionally,
most attorneys are members of a practice group with some unique needs for their personalized
home page and the practice group public page. Below is a chart that summarizes our customer
base throughout the firm.

6.1

Workgroups
Table 4.1.1 lists the total user count of 1032 by workgroup.
Note: I am unable to get an accurate count from Pipeline, therefore, the count in the table below
does not add up to 1032.

8. NEEDS ASSESSMENT
Interviews were conducted with each department and practice area to determine their specific
functional needs for Pipeline. The current Pipeline functionality was used as a roadmap for the
discussions. The results of the discussions are outlined below. The high-level design
requirements gathered during these sessions are outlined in section 8.
Functional requirements have been determined for both Phase 1 and Phase 2 of the Pipeline
project. Because the needs of the two phases are distinct they are discussed separately below.
Although the various components, items, links and tools will differ for each department, office
and PGL page, a standard look and feel should be maintained throughout all pages and sites.
Additionally, links to information about (purpose of) the site and profile information (use pictures
whenever possible) about the members of the site should be included in each site and located in
the same area of the page. These links can be omitted from the personalized home pages.
The following components/links have been found to be needed for all PG member home pages
and may or may not be mentioned in each of the PGL specific needs assessment summaries
that follow:
Link to Financials, visible to Partners only
Link to Matter Intakes, visible to Partners only
Link to Partnership Agreement page
If a page or site does not have an assigned administrator, the role should be defaulted to the
Pipeline administrator. Administrator Email links on any of the new Pipeline pages should point
to the internal email address by name not alias.
The following components must be added to all home pages as sticky, users should not be able
to minimize, move or remove them:
Congratulations
News From Guy

8.1

Benefits Department
The benefits page consists mostly of static informational pages and links to various SMRH-service
provider external sites that provide additional benefits information.
The meeting was attended by:
Department Page needs Phase One:

All components and the items and links currently published to Pipeline must be uploaded
and indexed to Pipeline at rollout.

Items currently published to Pipeline's hidden pages section, listed in Section 8, should
be published to the Benefits Page and secured with view rights limited to select staff
(office managers, partners, PGL, etc.) as dictated by the Benefits Page administrator.
Secured data should be indexed and only displayed to users who have rights to view the
information.

Note: The administrator for the Benefits Page will be responsible for uploading all items to Share
Point prior to the rollout.

Interaction with the HR data in HR system to give users the ability to access vacation,
time off balances on the fly via the portal.

General meeting notes:

8.2

The site currently does not offer interactive form completion and/or workflow and no
immediate need for these type of features is foreseen.
The need for interactive form completion and workflow will be re-evaluated once the
initial deployment of Share Point has been completed to the department's satisfaction

The existing links to external web sites point to the site's home or login page, no
automatic login scripts are currently being used.
Automatic login scripts to these external websites are not needed and may not be an
option going forward. The security of the sensitive information accessed via these web
sites may be compromised by automatic logins due to the propensity of users to share
their network login credentials.
The need/feasibility of automatic login scripts for links to some of the external web sites
available on the Benefits page will be addressed once the initial deployment of Share
Point has been completed to the department's satisfaction

develop an application that will satisfy this request.
When completed, the application will be deployed independent of the Share Point
rollout.

8.3

Attorney Recruiting
The meeting was attended by:
Department Page needs Phase One:

Dual or multiple pages that can be accessed from the department site.
The department page content changes two times a year to service the needs of the
Summer Associate program and the Fall Associate arrivals.
They would like one site to address the needs of both without having to reconfigure the
site components and published items specific to each group's needs twice a year.
The components and items published should be displayed to each group based on login.

All content published to this page must have a standard template to ensure consistency.
Content currently published to the department page is uploaded by staff in different
offices a department page template should insure consistency.

There are various links on this page that point to information addressed by other
department pages. These links should be eliminated. However, they are only on the
page during the Fall, therefore, they are not on the page now. Check with page
administrator for a list of links.

Access to Pipeline should be granted to new hires the day they begin work.

A portal page for advanced searching of firm data that is stored in various firm systems.
Data that is frequently needed includes: language skills, bar admission dates, school(s)
attended, hire date, date made partner, etc.

General meeting notes:

Because the deployment of the new Pipeline is scheduled for December 2006, the
components and items published will address the needs of the Fall Associates.
However, the possibility of having bi-annual information available on the page at the
same or overlapping times should be explored, but only if this action does not add
unnecessary clutter to the department's main page.

8.6

All data will need to be republished by the page administrator. No data migration
necessary.

Users' ease of navigating to the different Bus Dev offerings should not be sacrificed as
the number of links maintained by the department are reduced.

The Bus Dev department also handles the Clients First and Client Teams pages.
The information and tools offered by these pages should be consolidated to the Bus Dev
page if page can still be kept 'clean' and easy to navigate.

9. DATA REQUIREMENTS
This chapter details the requirements for data. The requirements relate to:

9.1

Content types
Storage of data
Data migration

Content Types
The type of content published to Share Point will vary according to user, group, department, and
office. Most data types will be supported by Share Point, an exception list will be published and
the list made available to content publishers. All data files should be fully indexed, PDF
documents should be OCR'd whenever possible before uploading to Pipeline. All documents
published to Share Point should be editable by Publishers online unless iManage document links
are used.

9.2

Storage Requirements
The amount and type of data the Share Point server will house will vary according to the needs of
users, groups, departments, and offices. However, links to data housed in other application
servers will be used whenever possible.

9.3

Data Migration
Data migration needs will vary according to type and amount of documents that will be published
by each department, office or practice group. XMLaw's data migration tool will be used to transfer
data from LawPort to Share Point as needed. All publishers will be encouraged to re-publish data
and links currently stored in LawPort to Share Point manually.

11. CONCLUSION
This document sets forth the requirements for Pipeline. The requirements for both the phase 1
implementation and the phase 2 implementation have been analyzed. When coupled with a high
level design, these requirements will form the basis for the construction of the production
system.
However, it should be recognized that additional requirements will be identified as the project
moves forward. If those additional requirements are simple to delivery, they may be made part
of phase 1, otherwise the needs will be documented and added to our roadmap for phase 2 and
beyond.

Because of the lack of information as to what is most relevant to display on the pages for the nonparticipatory group members, we will attempt to build a site for each based on feedback received from
groups with similar needs. It is expected that as the project moves forward, these groups will have some
input to share with us. Alternatively, their site can be re-designed, as time permits, after the initial
deployment of the new Pipeline is complete.

Interview Preparatory Questions

PG Groups
Some questions to ponder in preparation for our meeting:
What tools are most valuable to include in your 'home' page?
o Think of financials, calendars, research links, client news, etc
What information is most useful to have 'handy'?
o Think of HR, payroll, benefits, travel, other office data, etc
What type of data is critical/important for your PG members to have easy access to?
o Think PG meetings & events, new matters, new members, etc

Version 3.0 - 01/31/16

Page 7

Sheppard Mullin

Pipeline Requirements Analysis

Appendix II - Page 8

What do you and your fellow IP PG members need to be notified of?

o Notifications (alerts) will be made available and users may opt in or out in most cases. How can
this tool be used in your particular PG?
The new Pipeline offers greater flexibility so think of what other websites offer that you wish we could
model after. We'll take all requests and determine if they are feasible in our environment.
Department Groups
Please assess your pages and consider the following rhetorical questions:

What types of questions do you field on a regular basis (related or unrelated to Pipeline)?
How do you spend your day?
What is the goal of your office page?
Who is your audience?
What do you need to do with the system?
What information do you want to make available to your office via Pipeline?
What problems do you expect Pipeline to solve for you?
Are there constraints or rules to which Pipeline must conform?
Which of your tasks or business process do you feel need to be implemented in Pipeline?
Which of our business process need to be streamlined?
How would you judge the success of your Office page?

APPENDIX IV - FUTURE REQUIREMENTS

The following requirements describe functionality that is potentially desirable but is not
currently identified as a requirement. They are presented here so that the design of
Pipeline can accommodate this future need and in case a simple and inexpensive
means of providing this feature becomes available.
Not all requests listed below have been fully detailed, further work with the department
and practice group focus groups is expected as the project moves forward. However, it
is expected that most if not all of the items listed below will be green lighted for
development following the initial deployment of the new Pipeline or rejected based on
the information provided.

preliminary requirements will be gathered prior to December 2006:

The information pages about and links to other departments may or may not need to be
included on Pipeline's new page for the WPC department. This decision will be made at

requestors.
The department manger has opted to keep the electronic log as an internal tool only for
the foreseeable time.
