Many, however, are impacted significantly by the quality of lubrication and would be expected to improve with ‘an increased focus on it. Likewise, poor performance in one or more such metrics ‘may have a root in lubrication related issues and therefore must be borne in mind by the program’s managers. It is designed to be analogous to the OEE metric and used in the same way (Le. to show the current state of the lubrication program, overall progress towards best practice, interrelationships between various aspects of the program and benchmark between sites). Type: Lagging indicator. Key metric for widespread reporting, Applicable to all phases of the lubrication program. Implications: A low figure indicates considerable room for improvement in lubrication. Most plants would be expected to fall well short of the target initially. As steps to improve lubrication are taken, the OLE figure should trend upward, even if some of the contributing metries fluctuate, Definition: Number or $ value of equipment failure or reduced life directly or predominantly caused by some failing of the lubricant or lubrication regime Frequency. Secondary metric for management use Reliable data probably not available until the lubrication program nears maturity. Implications: Any lubrication related equipment failures indicate a failing of the program and room for improvement. Repeat occurrences may point toward. chronic issues. {As steps to improve lubrication are taken, the number of failures should trend towards a minimal or zero level. This improvement may have a considerable time lag due to the time taken for poor lubrication to manifest as equipment failure and for the benefits of good lubrication to translate to improved reliability. WORK MANAGEMENT KPI’S Work Management KPI's are required to evaluate the efficiency and effectiveness of routine and ad hoc lubrication task planning, scheduling, execution and review. As the process of managing lubrication work is essentially the same as that used for all maintenance tasks, the KPI's will mirror those used by the maintenance planning function. Recommended metrics are listed below. Planned Lubrication Definition: Hours worked on planned lubrication tasks / Total hours worked Frequency; Monthly Data Source: Maintenance Management System (i.e. GSAP) Target: > 90% of tasks planned & scheduled at least 1 week in advance (which implies <10% of unplanned tasks each week) Application: Measures how effective the planning of lubrication tasks is. Also indicates the condition of the plant and its subsequent reactive maintenance requirements. Type: Leading indicator. Secondary metrie for management use, supporting Lubrication Schedule Compliance. Key metric for widespread reporting, particularly during lubrication program implementation when routine tasks need to be brought under control. Implications: A low figure may indicate an excessive amount of unplanned or reactive lubrication tasks (which can be verified by the Planned Lubrication figure) or insufficient resources. It may also reveal that the scheduled task hour estimates are too high. A high figure (particularly >100%) may be caused by scheduled task hour estimates being too low (which should also impact on overtime levels). Significant variations in the figure from week to week may indicate that the routine lubrication task workload has not been adequately smoothed or matched to resource availability, planned shutdowns, ete. Most useful during program implementation phase when targets are not likely to be met, Implications: A high figure may indicate an excessive amount of unplanned or reactive lubrication tasks, inadequate routine task planning or under resourcing. Definition: Number of individual lubrication tasks completed / Number of individual lubrication tasks due Frequency. ‘Monthly Data Source: Lubrication Task Management System (e.g. Lube-It) Target: > 90% Application: Measures how well the overall routine lubrication PM task schedule is being adhered to and also the ability of personnel to complete individual lubrication tasks. Type: Leading indicator. Secondary metric for management use, supporting Lubrication Schedule Compliance. Most useful during program implementation phase when targets are not likely to be met. Implications: A low figure may indicate an excessive amount of unplanned or reactive lubrication tasks (which can be verified by the Planned Lubrication figure) or insufficient resources. Lubrication Task Backlog Definition: Number of individual lubrication tasks past due /1 individual lubrication tasks Frequency; Monthly Data Source: Lubrication Task Management System (e.g. Lube-It) Target: < 10% Application: Gives an indication of the proportion of individual lubrication tasks that are overdue at any one time. Type: Leading indicator. Key metric for widespread reporting, particularly during lubrication program implementation when routine tasks need tobe brought under control. Implications: A high figure may indicate an excessive amount of unplanned or reactive lubrication tasks (which can be verified by the Planned Lubrication, figure) or insufficient resources. It may also highlight an excessive number of tasks that cannot be completed due to inaccessibility, inadequate planning, unavailability, ete. or that tasks are not being closed off correctly. ‘An upward trend in the figure may indicate that the lubrication department is, falling behind in the routine tasks and requires additional resources or a refocusing of effort. Type: Leading indicator. Secondary metrie for management use. Applicable to all phases of the lubrication program. Implications: A dropping figure may indicate an improvement in plant condition (which should be reflected in other reliability metrics) or defects going unidentified or unreported. ‘An increasing figure can indicate a decline in plant condition or extra effort being put into reporting defects. May also relate to improved lubrication schedule compliance. Lubrication Costs Definition: ‘Total cost of providing the lubrication function (divided into labour, contractors, lubricants, consumables, ete. as appropriate) Frequency. Quarterly Data Source: Maintenance Management System (ie. GSAP) Target: ‘TBA based on historical figures & site targets Application: Quantifies the relative and overall costs of providing plant lubrication, allowing comparison with other functions, benefits gained, ete. Type: Lagging indicator. Secondary metric for management use. Applicable to all phases of the lubrication program. Implications: An increased focus on lubrication should produce an increase in this figure (particularly in the early stages, and in manpower) but there should be a corresponding reduction in other maintenance and downtime costs. Over time the manpower figure should stabilize and consumable costs reduce. Considerable costs may be saved in the long term through improved task planning and scheduling and elimination of inefficient and ineffective practices. QUALITY ASSURANCE / QUALITY CONTROL KPI’S Quality Assurance / Quality Control (QA/QC) KPI's are used to verify the quality of the lubrication being applied to equipment by monitoring relevant indicators of ‘machine condition. They also ensure that the process of oil sampling, analysis, Giagnosis, prognosis and reporting is on track. Metrics used will be similar to those for the overall site Condition Monitoring program, of which Lubricant Analysis is but one facet. Note that much of the QA/QC work carried out will be measured by KPI's in other areas, such as Work Management (execution of Lubricant Sampling tasks), Condition Monitoring (analysis through to reporting, overall equipment condition), ete, Metries shown below are those that are within the sphere of influence, or directly impact upon, the lubrication program. Oil Analysis Alarms Definition: Proportion of all routine oil sample points in the database that are in each of the various alarm categories, including OK (ideally with the analysis, parameters grouped into the areas of Wear, Contamination and Oil Condition. May also be sorted by component type and/or plant area if appropriate) Frequency; Monthly Data Source: Oil Analysis Management System Target: 100% OK (ie. none in alarm) Application: Measures how well the site is controlling all aspects of, lubrication quality, summarised into machine wear, oil contamination and oil condition (assuming that appropriate oil samples are taken regularly and correctly, oil analysis parameters are set and grouped appropriately, alarms have been set in accordance with best practice and the Lubricant Sampling procedure for full details). Type: Lagging indicator. Key metric for widespread reporting. Lubrication quality is therefore optimal and maximum component life should be achieved. Any alarms raised indicate the need for some form of corrective action. Trends of the number of alarms will show if lubrication quality is improving or deteriorating and in which of the three areas problems lie. Average Oil Cleanliness Definition: Average of the current ISO 4406 particle count cleanliness levels for all routine oil sample points in the database (ideally sorted by component type, and also plant area if appropriate) Frequency: ‘Monthly Data Source: Oil Analysis Management System Target: ‘TBA — based on the relevant oil cleanliness targets from the Lubricant Testing standard Application: Measures how well the site is meeting oil cleanliness targets (for solid particles) on average (assuming that particle counts are performed on all points). Type: Lagging indicator. Key metric for widespread reporting during the lubrication program implementation phase, when trying to raise awareness of the importance of contamination control. Oil Analysis Alarms KPI should be sufficient when program matures. Implications: Solid particle contamination levels are a major contributor to reduced equipment life and commonly the main lubrication issue on many sites A high figure indicates that contamination control efforts are not achieving the desired results and need to be addressed. Average Water Content Definition. Type: Lagging indicator. Key metric for widespread reporting during the lubrication program implementation phase, when trying to raise awareness of the importance of contamination control. Definition: Number of non-conformance reports raised for suppliers of new lubricants and consumables (could be broken down into oils, greases, consumables, etc. if necessary) Frequency: Quarterly Data Source: Lubricant Inventory Management System (i.e. GSAP) Target: o reports Application: Measures how well suppliers are meeting contractual obligations to provide lubricants and consumables that conform to quality standards (assuming that quality control checks of such items are performed and, standards are set. Refer to the New Lubricant Storage standard and the Lubricant ‘Testing standard for further details). Type: Leading indicator. Secondary metrie for management use. Continual non-conformances may indicate an issue with a particular supplier, product, standard, ete. that requires action. ‘An inerease in the number of reports may mean additional supplier quality problems or an extra focus on quality control testing. Likewise, a decrease in reports may indicate improved supplier performance or reduced monitoring. STORAGE & HANDLING KPI’S Storage and handling of lubricants and associated consumables of the appropriate types, amounts and condition is an important enabling factor in the provision of quality lubrication. It may also represent a significant amount of cost and effort in itself to provide. ‘This service is usually provided as a component of the broader site stores system. KPI's and management systems used will be a subset of those employed in its ‘management. Note that lubricants and associated consumables predominantly utilised by lubrication personnel may need to be tagged in the Inventory ‘Management System (ie. GSAP) to enable the required data to be extracted. Lubrication specific measures should include the following items. Definition: Ratio of the total lubricant and consumable usage (as issued from the store) over a given time period to the quantity in service. Group into the areas of oils, greases, consumables (particularly filter elements) ete. as appropriate. May also be further divided by lubricant application and/or plant area if required. Allows targeting of remedial actions to areas of high consumption and detection of any major changes in usage. Type: Lagging indicator. Key metric for widespread reporting. Applicable to all phases of the lubrication program. Implications: A high figure may indicate excessive lubricant or consumable consumption, due to problems such as leakage, short life, undocumented applications, ete. A low figure may be due to lubricants not being replaced or replenished often enough. In both cases the causes should be investigated and corrected. Lubricant Stock Levels Definition: ‘Total lubricant and consumable stocks held. Compile by $ value and also number of line items and suppliers. Group into the areas of oils, ‘greases, consumables ete. as appropriate. Frequency: Quarterly Data Source: Lubricant Inventory Management System (i.e. GSAP) Target: ‘TBA - based on historical figures Application: Measures the total number and value of lubricants and consumables in the plant, giving an indication of the stock carrying costs. Over time will show the results of efforts to rationalise lubricants and consumables used, improve lubricant life and task planning, ete. Type: Lagging indicator. Secondary metric for management use. Applicable to all phases of the lubrication program but unlikely to show major gains until it reaches maturity. Implications: An associated benefit of improved lubrication practices should bea reduction in the number and quantity of lubricants and consumables stocked, and the number of different suppliers used. A reduction in these figures will indicate whether these benefits are being realised. Frequency: Annual Data Source: Lubricant Inventory Management System (i.e. GSAP) Target: 2 per year (initial target, revise based on historical figures) Application: Measures the ‘average age’ of lubricants and consumables in the store, allowing comparison between sites and best practice. Helps ensure that sufficient stocks are being held while not storing products for an excessive length, oftime. Type: Lagging indicator. Secondary metric for management use. Applicable to all phases of the program but unlikely to show major gains until it reaches maturity. Implications: A high figure may indicate an insufficient level of lubricant stocks (which will be supported by the number of stock outs) or excessive lubricant consumption. A low figure may show that lubricant stocks are too hi h and product is being kept in storage for too long (with potential risks of deterioration). May also indicate the level of ‘emergencies’ that require large amounts of lubricant at short notice (which should be supported by the consumption figures). Type: Leading indicator. Secondary metrie for management use. Applicable to all phases of the lubrication program. Implications: Some level of stock outs is always to be expected in any stores system. This is a risk that is taken in the trade off between having lubricants and consumables available when required and the cost of maintaining excessive stocks. Stock outs are acceptable provided they only have minimal effect on operations (which in turn depends on the criticality of applications the products are required for). A overly high level of stock outs (or operational impacts) may indicate inadequate stock levels and the need for further investigation. HEALTH, SAFETY & ENVIRONMENT KPI’S Adherence to company and statutory Health, Safety and Environmental requirements is a responsibility of all personnel, Due to the nature of the products used, the lubrication function can have a significant impact on a site's environmental compliance. Personnel may also be involved in safety incidents in the course of their normal duties. Metrics and targets used should reflect the overall site HSEC system, with a particular focus on lubrication. Definition: Number of Environmental Incident Reports raised by Lubrication personnel (for incidents like oil spills) Frequency: Monthly Data Source: Environmental Management System Target: o reports Application: Measures the number of environmental incidents reported by lubrication personnel Type: Lagging indicator. Secondary metric for management use. Applicable to all phases of the lubrication program. Implications: A high number of environmental incident reports may mean that improvements are required to lubrication equipment, practices, training, ete. ‘An increase in the number of reports may be due to an extra focus on conformance to reporting requirements. Likewise, a decrease in reports may indicate reduced reporting. These scenarios should be verified by ongoing ‘monitoring and spot checks.
