The

Coaching
Roadmap
How to overcome the
3 most common ministry
obstacles
By Dr. Keith E. Webb, PCC
Is there a bottleneck in your ministry?

Have you ever started a sentence with one of these statements?

“If I had more time, I could….”
“If I had more leaders, I could…”
“If I had more budget, I could…”

Well, you’re not alone. These are the three most common obstacles we face
in ministry.

Lack of time, lack of leaders,

and lack of money.
Few organizations have the finances to hire more people or effectively train
the leaders they already have.

You probably know this. So, what do you do?

Your first instinct is to try harder. You try and recruit other leaders to join you.
You resign yourself “to do more with less.”

But soon the constant overwhelm takes its toll, producing weariness and
burnout...

If you don’t approach ministry in new ways, you’ll never reach your full
potential. I don’t want that for you.

There is another way to be effective in ministry.

If you want to increase your ministry’s impact-- it begins with YOU changing.

MEET TIM LEE
I met Pastor Tim Lee several years ago.

He was leading a church through a merger with another church and still
trying to “pastor” individuals. But it had become more work than he could
keep up with.

“I was looking for new tools that could increase my

effectiveness with people. I thought about going
back to seminary, but I didn’t have the bandwidth to
begin a new degree program. I needed something
that would have a quick, but significant return on my
time invested,” Tim said.

What Tim found was an extremely practical solution

to multiply ministry and develop others.

It didn’t add to his busy schedule or workload. It simply changed the way he
invested in people. It solved Tim’s problem and it can help you.

It’s called... coaching.

Everyone means something different by the term “coaching.”

I define coaching by its practice and its “The purposes of a person’s

results from a Christian perspective. Coaching
heart are deep waters, but one
is a series of intentional conversations that
empower a person or group to fully live out who has insight draws them out.”
God’s calling. - Proverbs 20:5 (NIV)
If you’re called to lead, then you’re called to
coach.

You picked up this eBook because you’re a leader. You may be a leader in
a ministry organization or a pastor or a Christian business person. Using
coaching processes and skills will help you lead more effectively.

3
Coaching isn’t a new program or activity in your calendar. You’ll still meet with
people, but change the way you approach those conversations.

Just Imagine…

Imagine if leaders, time, and money were not issues in your ministry.
Imagine if you had plenty of leaders - growing and learning while
ministering.
Imagine the ministry impact you and these people could have.

These things can become reality by learning to effectively coach others.

The coaching roadmap, to multiplying your ministry impact, has

three steps:

1. Get Trained.
2. Coach Others.
3. Make An Impact.

Let me break it down step by step.

1 Get TrAINED
Coaching is a skill set first and foremost. It is an intentional way of leading.

Coaching provides a supportive environment to help a person “discover”

what God has for him or her. The coaching process equips people to find
answers on their own when the coach is not around.

We’ve all heard the saying, “Give a man a fish, and you feed him for a
day. Teach a man to fish, and you feed him for a lifetime.” In the same way
coaching teaches people how to solve problems and make decisions without
being told what to do.

4
Adults learn best through dialogue. Good questions cause people to dig
deep in their souls to find answers. Advice-giving can short-circuit that
“discovery” process. A leader with coaching skills uses questions instead of
advice.

Few are natural at coaching.

The more experienced a leader you are, the “But the Counselor, the Holy
more difficult it may be for you to coach well.
The main reason for this is, the skills we used Spirit, whom the Father will send
to become leaders are often what we need to in my name, will teach you all
let go of to develop new leaders. things and will remind you of
everything I have said to you.”
WHAT GREAT LEADERS DO: - John 14:26

Listen.
Ask powerful questions.
Provide helpful feedback.
Design action steps that will be accomplished.
Follow-up to increase accountability.

So what should coaching training look like?

Coaching training needs three essential elements: Live Coaching Instruction,
Live Coaching Practice, and Live Coaching Feedback.

Live Coaching Instruction

Becoming an effective coach requires specialized “live” coaching training.
Whatever you do, it needs to be live, interactive, and in the moment.

You can’t learn to coach from watching a video, reading a book, listening
to a webinar, working through an online course, or sitting in an auditorium
with 200 others. Written or recorded material can serve to supplement live
training, but it will never replace it.

5
You need coaching training that is “voice-to-voice,” meaning the instructor
and participant are able to interact.

Would you be comfortable learning to fly from an online course or webinar?

Of course not. We want an expert instructor to teach us and give us
feedback.

We find that in our coaching trainings, practical instruction coupled with

practice sessions builds confidence. Ministry leaders catch on quickly to
coaching skills and by the end of the week are saying, “I can do this!”

Live Coaching Practice

Nothing can replace actually practicing coaching skills and mindsets.
Effective coaching courses will facilitate a lot of practice especially during the
course itself.

In my coaching training I work for a time balance of 1/3 information from the
instructor, 1/3 interaction among the participants discussing and reflecting,
and 1/3 practicing the skills. The last third is the most difficult to design and
incorporate into a workshop, but it provides the biggest impact on learning.

Some skills like programming or knitting can be learned on your own, but
coaching needs to be learned hands-on with people.

Live Coaching Feedback

Without feedback you won’t improve.

If you practice the wrong things, practicing 100 hours of coaching is worse
than not practicing at all.

The trouble is, without observed feedback from an experienced instructor,

you won’t know what you’re doing wrong or what you’re not doing that you
should be doing.

Mentor coaching is where instructors observe your coaching and give

feedback specifically to improve your coaching skills.

2 CoaCH OTHERS
The test for every leader comes when you take your coaching skills back to the
real world.

When Tim returned home from the Coaching Mastery Certificate Program and
started using coaching skills, he learned something powerful.

The “a-ha moment”

“It dawned on me that in every conversation I am actually the 3rd party. I

used to go into conversations as a pastor thinking that I needed to lead a
person to what God was saying.”

“My job has shifted from being the pastor with all the answers, to coaching
them to hear what the Holy Spirit is saying them. This a subtle shift but has
produced tremendous results in those I minister to.”

A ministry leader in Singapore, Steve Murphy, shared a similar realization.

“I feel a new freedom to not know what the outcome might be. The model of
simply asking penetrating questions has helped me enormously. I am letting
the power of questions do the work. Coaching is about helping the other
person find their solution rather than directing them to mine.”

Think about the people you work with.

With every question you ask, you’ll go deeper, helping them discern what God is
calling them to do.

Once they discern what they need to do, you’ll help them get clear about
what their next action is. You’ll help them design action steps and build the
accountability they need to accomplish those steps.

Notice, they figure it out, they set their own action steps, and they take the
responsibility. It’s about them, not you.

7
3 MAKE AN IMPACT.
Finally, after you get trained and begin coaching others in your ministry, you’ll
see your impact increase.

Tim Lee has seen this impact first hand in his ministry.

The real game changer.

“I used to feel the weight of every conversation I had as a pastor, taking on

other people’s burdens. I am actually able to do so much more now and feel
lighter in the doing, because the responsibility to discover and carry out
breakthrough rests on the Holy Spirt and the other person’s shoulders.”

“Since getting coaching training, I have seen an increase in the number of

people I am able to empower to find their own breakthrough. Each person
is responsible for their own life, instead of me being responsible to develop
them. Lifting that weight off of my shoulders has increased my effectiveness
in every area of ministry!”

Creating a coaching culture.

Coaching is not just a one-on-one skill. It will affect the way you lead groups too.

Ray Van Gilst, a District Superintendent for Christian & Missionary Alliance,
described how coaching changed his organization.

“On our retreats, I’m a better listener now. I am asking questions because
I want the team’s input and they KNOW it. Our meetings are safe and
interactive... and never boring. Coaching has given me the tools to coach
pastors in my district and train them in coaching others.

It’s helped us to develop a team mentality. It’s brought a new kind of capacity
for ministry to our pastors. It’s helped us get over barriers to growth. We
are seeing a shift emerge in our organizational culture as more people are
trained in coaching skills.”

MINISTRY LEADERS ON
THE COACHING MASTERY CERTIFICATE PROGRAM

“I surveyed several national coaching training programs before choosing

The Coaching Mastery Certificate Program. It provided the professional
coaching training I was seeking within a larger Christian perspective, without
compromising either side of that delicate balance. Indeed, the professional
training and spiritual components flowed seamlessly together. The use of
multiple, fast-paced learning styles, added greater long-term growth and fun!”

Rich Hansen
Author of Paradox Lost: Rediscovering the Mystery of God

“The training was exactly what I was looking for. I immediately began to coach
people in my church and community. Later, I breezed through the application
process and was awarded Associate Certified Coach by the International Coach
Federation.”

Joe Donaldson, ACC

Pastor, Our Savior’s Baptist Church

“The program has given me the tools to lead in a new way. It’s quickly changing
the way I interact with the leaders that I supervise, empowering them to discover
their own strategy to meet goals. And it has also given me the skills to be able to
coach fundraising with a variety of global leaders.”
