Introduction

In any organisation operations is the key to company profit and customer satisfaction. It

is seen that effective operations are the key reason that there is perfect in the work

culture and the companies are able to serve the customers in best possible ways. This

is necessary not only for generating profit but also for creating the brand value that is

important. In the present assignment the operations of the organisation Soft Company

would be analysed with reference to the ways managers and leaders like Joan Pearson

can tackle the operations and employees of her team.

Part one – (LO 1 and 2)

Introduction

The difference between the managers and the leaders on an organisation will be stated

in the following report. In this scenario the differences and the methods of tackling

situations of the managers and the leaders would be confirmed with references to Joan

Pearson of the Soft Company.

Task 1

P1 Define and compare the different roles and characteristics of a leader and a

manager

Definition of Leader:

A leader is a person who takes charges of leading a group, organization or a

department. These leaders are followed by different other people who try to learn from

the leader’s experiences and grow in the direction shown by the leaders. Other

organisations follow his strategies which are based on his leadership abilities. Changes

in an organisation are brought forward by these leaders (Bolton and Thompson, 2015).

Definition of Manager:

Managing groups, departments or an organization is the duty of a manager. Rules and

policies are set by the organisations which are followed by these managers. They do

not possess the authority to initiate any sudden change of rules in the organisation

where they work. The workforce needs to obey the manager and get going with their

day to day work accordingly. It is the manager’s job to create direction, values,

coordination, planning and control (Cook, 2017).

The similarity between the manager and the leader is that both are integral parts of the

organizational and hold important positions in channelling the work of an organization.

They are an important part of the hierarchy of an organisation and both have

subordinated under them within the organisation (PETTINGER, 2007).

The differences between a manager and a leader are stated below:

Characteristics of leaders and managers:

The characteristics of leaders include guiding subordinates, inspiring them, lead them

by planning, budgeting, organizing the staffs, meeting the knowledge needs of

employees and solving the problems and keeping an order in the organization. They are

also required to look after and protect the status quo, technical orientation and follow

the prescribed rules, regulations and policies (PETTINGER, 2007).

This is contradicted with the leaders. And their characteristics include providing

guidance and directions on how to get the job done to the team and the key role of a

manager is to control and manage the activities of business to be in order. They are

also responsible for motivating and inspiring the workforce. They look for the necessary

changes in the organization. The leaders are also responsible for building the necessary

trust in the departments. The rules and regulations are changed by the leaders as per

convenience. Finally, they try to create new strategies that are crucial for the

organizations (Cook, 2017).

Creativity and goal achievement –

leaders try to formulate ideas or strategies that would be challenging for the employees.

This would further help the employees grow in terms of experience. The vision is to

integrate the employees with new methods and creativity. The ideas are largely meant

for outside the organizational achievements.

In case of managers, they worry about the daily tasks which he needs to get done within

time. They target the prescribed goals of the organization. They try to influence and

manage the work force so that the target is met (Cook, 2017).

Change as a function and status of organisation –

leaders in any organization is the people who are called the change agents as they try

to initiate changes which furthermore bring out the innovation and creativity from time to

time.

In case of the managers it is seen they try to follow the status quo of the organization.

They are responsible to look after the daily tasks and duties of the departments or the

employees so that the everyday job and responsibilities are met effectively (Bolton and

Thompson, 2015).

Application of Fayol management theory for assessment of manager’s role:

The management theory proposed by Fayol is based on the 14 principles and mainly

aimed for the business managers. It deals with the business management activities and

follows the scientific method of business management (Cook, 2017). This theory help is

assessment of the activities and roles of managers in the business organisation.

Application of Mintzberg theory for assessment of manager’s role:

As per Mintzberg there are three managerial roles which are found in an organization

that includes the idea of interpersonal, informational and decision making skills. As

shown in the above diagram the divisions are important as one leads to the other. As

managers the thinking process, skills and ideas are to be developed by the managers

and cannot be learnt in any classroom.

These skills start growing in a person with experience (PETTINGER, 2007). The above

mentioned steps are to be taken based on the requirement of the organizations and the

organizational objectives. The role of the manager is largely based on breaking the

opportunities and organizes the workplace through simple targets (Bolton and

Thompson, 2015).

Application of Contingency theory for assessment of leadership roles:

However, in the case of contingency theory it is seen that both leadership and

management styles contingency theory can be related that states that management or

leadership approach. It is largely dependent on the current situations which the

organisation is facing (SLACK, BRANDON-JONES, and JOHNSTON, 2013). However,

the differences that are found prominent in the two are that in contingency theory of

leadership it is seen that the effectiveness of the leaders is important. Unlike the

situational leadership the leaders would not have to adopt but they need to channel their

effectiveness in the process. On the other hand, in case of contingency theory of

management it is seen that management depends of the complexity of the situation.

Multivariate understanding and managing the organisations are required in managing

organisations. The outlook is dependent on the environmental condition that is faced by

the managers and based on which steps are to be taken (SCHEDLITZKI and

EDWARDS, 2014).

Assessment of management style of Joan Pearson in Soft Company:

Joan Pearson is a person who has served the army and hence the leadership style that

she has been part of is stricter and assertive. She is able to match with dominant type of

leadership however her employees are finding it hard to serve for her. Thus, her dictator

nature or dominant role might be one of the main reason that her management style has

not been successful. Thus, at the given moment at Soft Company the leadership should

be transactional and following rewards and punishment style can be facilitating to

motive the employees and gain their participation in the business activities

(PETTINGER, 2007). As in a company where employees need to work hard for the

mobile units it is important that the situations are understood. The employees should be

made part of the leadership decisions that is employee engagement should be gained.

Pearson can ask the employees in case of certain major decisions and though she will

take the final decision this strategy would help the employees be part of the decision.

They would think that organization and leadership is not dominant on them and aimed

for only productivity (Cook, 2017).

The other step that must be taken by Pearson with respect to her leadership skill is that

she must be motivating to the employees. She should communicate instead of being

hard. Based on the situations she must apply hard of soft leadership skills. This will help

in maintaining the organisational creativity and uniqueness as she can be hard at times.

On the contrary in case of soft skills it is seen that she can understand the need of the

subordinates and motivate accordingly (Certo, 2018).

P2 Examine examples of how the role of a leader and the function of a manager

apply in different situational contexts

The assessment of the roles of leaders and managers in Soft Company suitable for

Joan has been done with reference to different management and leadership theories

discussed below.

Situational leadership is the type of leadership in which the leaders need to take

necessary steps or come up with strategies based on the current situation of the

organisation. It is seen that the requirement of the leadership changes as per the latest

requirement or vision of the leader (Bolden, 2016). Following to this theory Joan

Pearson can modify her leadership styles to suite the changing situations in Soft

Company.

Task or relationship-oriented leadership model is also applicable. The roles played

by the leaders in an organisation can also be associated with task or relationship

oriented model of leadership as suggested by Forsyth in the descriptive leadership

model (Certo, 2018). This theoretical model states that the behaviour of the leaders in

organization mainly influences the performances of employees.

Therefore, while talking about Joan Pearson it is found that has to look after the role of

the leaders as well as analyse the processes in which she can motivate the employees.

Joan is not appropriate for the position as she is being assertive on the employees

instead of becoming a manager who would understand the problems of the employees

and integrate the team for reaching the goals collectively. While planning, she has to

look after initiating an action plan based on which she would strategies her vision.

Instead of being assertive, she has to approach the employees in a softer manner while

directing (Certo, 2018). She has to look after the performances of the employees based

on which she can create new teams for staffing who would be able to support her in

creating new strategies which would further bring positive output in the production

department. The employees would be motivated this way (Bolton and Thompson,

2015).

Function of a manager

Chaos theory can be stated as the deviation that is brought in the intended path of the

organisational output. In the current situation of the Soft Company it was found that the

quality assurance and the production execution could have been better (Certo, 2018).

The intended output from the production department was not received by Soft

Company. The theory further states informal approach to be admired and accepted

however, in Soft Company the employees were not part of the cooperative process. The

service quality was hence compromised to huge extent.

Trait theory is another key model which can be associated to trace out the key

characteristics of a manger in the Soft company. This theory states that level of

intelligence, efficiency of the managers in decision making and getting the work done

are some main ‘aspects marked by trait theory.

Charles’s Handy’s management theory, is based on four cultures which are task,

role, people and power each of the cultures are suited in different organizational

contexts based on their work culture (Certo, 2018).

In this case of Joan and Soft Company where employees are given limited scope and

the managerial hierarchy is reflected states the power culture is followed in this

organisation.

Management by objectives

The leader and the manager have different roles and functions respectively in different

situations. It can be said with reference to Joan Pearson that there is a need to change

the qualities and roles with time (HILL and HILL, 2011). MBO process can be used in

the company to understand the role of the leader and the manager in different situations

of Soft Company.

The five steps can be as follows:

Setting Organisational Objectives: in this case, the managers try to cope up with the

rules and regulations of the organisation and integrate the work culture in a way he has

been assigned to do for the objectives of the team. A set of instructions, which are

supposed to be followed are followed by them. While the leaders can coordinate with

different professionals or department to put forward the innovative thoughts. He can

even create a different team to meet the latest target or visions which have been set by

them for the organisational objectives (Bolden, 2016).

Conveyance of Objectives to Employees: in this section the basic requirement is to

take care of the everyday work to make sure that the job responsibilities are perfectly

put into order. The managers need to create achievable means for the employees.

While the leaders are to make sure that they discover new ways or vision to reach the

desired goal (PETTINGER, 2007).

Monitoring: Managers of any particular organisation need to carry forward the job

process in a way that they are within the work structure through monitoring. While the

leaders need to come forward with various new and innovative processes of dealing

with the organisation (HILL and HILL, 2011).

Performance Evaluation: In this scenario it is observed that the managers are the

people who need to show or guide the employees or the team members towards the

correct path. On the other hand, it is the leaders who show processes that are new and

innovative. Organizations always follow the conventional methods. Employees are

motivated to try new methods (Certo, 2018).

Performance Rewards: In this case the job responsibilities are provided by the HRD

and the requirement of the position. However, the managers need to make sure that the

job profiles and the job requirements are being taken care of by the employees

successfully. Work is assigned by the manager based on the experience and the

knowledge of the employees. It is seen that the leaders are asked to move away

beyond their limitations and provide inspiration. They are asked to move away from their

job profiles and work on fields in which they are best at (Bolden, 2016).

X and Y

Mc Gregors's theory of motivation states there are two parts of the theory one being

theory X and theory Y. Theory X is the authoritarian style of leadership that includes

tight control (HILL and HILL, 2011). However, this is missing in the Soft Company. It has

been found that quality control and the issues of Soft Company could have been

resolved with development and help of the leader.

However, the assertive nature and compromise of the quality has been an issue for the

company. In case of Theory Y, the liberation and the proper control was required that

was missing in Soft company. The quality efficiency and the managerial control was not

empowering for the production process. This is the reason that the mobile company

could not deliver quality assured products and services.

The key comparisons in the characteristics of a manager and leader are marked in the

list above. The characteristics of both are bit different but, aimed for a common goal of

performance improvement.

P3 Apply different theories and models of approach, including situational

leadership, systems leadership and contingency

Leadership approaches can be of different types the most important ones are stated as

in following:

Systems leadership is a type of leadership which works on teams and departments

which further works on providing demand and supply. The leaders are responsible in

approaching the employees in a way which would make the organization competent in

dealing with the demands of the customers. Leaders provide motivations to the

workforce by explaining them their strengths and pushing them towards the right path.

The leaders work on the advancement of the productivity by inspiring the workforce

(HILL and HILL, 2011).

Contingency style of leadership here the leadership approach is such that where

there are various types of influential factors which come into play (SCHEDLITZKI and

EDWARDS, 2014). The leaders require different leadership components such as

situations like the type of workforce, the competency of the workforce, the experience

that they have and the situations or working environment of the organisation.

Psychological perceptions of the leaders are developed this way. They also determine

the steps they use to handle different situations. The analysis of the hostility,

unfriendliness or uncooperative nature is measured my LPC (Certo, 2018).

Situational leadership is based on the theorem that a leader witness different

situations in the course of managing a team with respect to changes takes place in the

organisation. Owing to different situation the role of leader modifies such as delegating,

supporting, coaching and directing as detailed below.

It can be vividly stated based on the above types and differentiations of the leadership

approaches situational leadership would be the best for Joan Pearson. Based on the

present or the current situations, this will help her in taking the right decisions. It is not

likely that Joan Pearson must be assertive in all her decisions and leading the

department (Bolton and Thompson, 2015). This is why most of her employees get de-

moralized or de-motivated of working. Her changing styles of leadership can resolve this

issue. She should understand the mindset of the employees and try to fit into the

situations. She should try to move by understanding the mindset of the employees and

by allowing them to be a part of her decisions an accordingly. Innovative and visionary

means of developing the department would be created by this process. She would be

able to get the interest of the employees in changing situations with the integration of

the department (Bolden, 2016).

Conclusion

Different leadership and managerial approaches that are present in different

organisation are shown in the above report. It has provided new ways in which Joan

Pearson can be perfect in the production department.

Part two – (LO 3 and 4)

Task 3

Introduction

This particular report is based on the role that the managers and the leaders have in the

operation management. Here in this report, the values of operations management along

with the objectives would be discussed. Moving further the impact of decision making on

leaders and managers in Soft Company would also be discussed in reference to the

production of mobile units.

P4 Explain the key approaches to operations management and the role that

leaders and managers play.

In the operations management, the key approaches include some of the methods and

management processes which are used by organizations while the leaders and

managers make sure that the same is maintained throughout so that there is quality

customer service in the organization. Some of the approaches are as follows:

Lean production – In this type of OM it is found that minimum input in terms resources

are provided to the teams in the organization and maximum output is produces in

return.

The managers make sure that the rules and the regulations are maintained throughout

the process in order to receive the maximum output (Heizer et al., 2017). The leaders

on the hand try and create new visions so that minimum input provides the maximum

output with the help of the latest technologies. As far as Soft Company are concerned,

Joan Pearson needs to make sure that team is performing at the peak level and output

is received without much pressure. Strategies like team division along with managing

the employees are brought forward by Joan Pearson where experience and knowledge

are used in the entire production process (SLACK, BRANDON-JONES, and

JOHNSTON, 2013). Knowledge is poor and the control of the quality measures and

team integration is missing. The cost cutting is not met successfully and demand and

consumption rate could have been improved.

Kaizen or Continuous improvement process – Inventory management in this case is

used at the optimum level. The company tries to use the supplies in such a way that

there is no wastage. In case of the managers they make sure that the departments must

use the inventory at the maximum level.

The leaders make sure that in order to create the improvement processes, new

methods and ways are used properly. The managers on the other try to improve the

demand and supply by reducing the tactical issues. The leaders on the other hand, use

the inventory in order to achieve competition from the market (SLACK, BRANDON-

JONES, and JOHNSTON, 2013). The empowerment in the Soft Company is missing

and the consumer offering that is required in the production process is not met. Thee

quality control is poor and ineffective.

Just In Time (JIT) – The theory implies a prompt production process that is used for

producing the units to suit the immediate demand in the consumer market. This theory

is widely accepted and followed by most manufacturing concerns and considered to be

most cost effective as it does not base on the concept of prior production and storage.

Therefore, this is also suitable for the Soft Company in following the cost effective

measures in production of mobile. The managers would be able to formulate a

production process to produce that much units of mobile the extent demanded in the

market (Heizer et al., 2017). Thus, Soft Company would be able to save the cost of

excess production and also storage of finished good therefore, this is further facilitating

for the company to offer mobiles at reasonable rate to customers.

Total quality management – One of the approaches in OM is the TQM or total quality

management. In this case it is found that there is an improvement in the quality in every

level and stage of the organization in order to serve the customers in beret and

enhanced ways.

In this scenario it is found that the managers of the organization indulge themselves

with the checking of the quality to makes sure that the demands of the customers are

met successfully (Heizer et al., 2017). The leaders in this case are the ones who are

responsible better changes with the use of innovative measures and technology so that

the service quality is enhanced for the customers. It is essential for Joan Pearson that

she brings TQM in here department by manually checking through every stage.

Continuous monitoring in this case is required (Certo, 2018). The management

operations of the Soft Company would require process centred approach. The desirable

and the effective communication process that is required in the production process for

assured quality was missing. The integration within the team was missing along with

gap in the cost cutting strategies.

Japanese Management style – The style of management which is more of employee

oriented and highly values the contribution and role-played by the employees in the

importance to employees and also based on the concept of lifetime employment. The

pay rates the determined based on the experience and seniority position of the

employee in the organisation. Such management style can also be followed by

managers and leaders of Soft Company so to value their employees and also motivate

them to boost up the performance level.

Joan Pearson can also be an efficient manager while leading her team with the tactics

of proper analysis of the situation while incorporating the required changes in the

particular operation. In order to serve the customers effectively she needs to maintain

proper communication with the employees (SLACK, BRANDON-JONES, and

JOHNSTON, 2013).

P5 Explain the importance and value of operations management in achieving

business objectives.

The value and importance of a particular operation is ensured by using different

business tactics and strategic decisions. These are required based on different

business objectives. Creation of efficient service in the business and the strategies is

very important (Certo, 2018). Based on the value which has to be implemented in the

operation as far as Soft Company are in question, such services are applied.

Thus, the key operational objectives of Soft Company are;

i. To reduce the overall production cost and gain cost efficiency in production of mobile

units

ii. Motivate the staff so that their performances improve for better.

iii. To upgrade the operational measures which are effective in gaining operational

efficiencies.

The importance of operational management with respect to the objective attainment

framed by the leaders and managers of Soft Company has been evaluated below:

Managing ability – Calculated demand with reference to supply is used in this scenario

in order to calculate the capacity of any organization. In most companies, it is seen that

the supplies are based on demands. The managing ability of Soft Company has not

been that efficient till date. This is the reason that there has been gap in the cost cutting,

the production process and the empowerment of the employees. This has resulted in

lack of integration in the production process. This is also constant in the case of Soft

company also the following to JIT theory the operational ability of the company can be

managed by the managers and leaders. The managers can employ more effective

operational management strategies following to JIT model. As a result, the customers

receive the desired service which the company is expected to provide and offer more

cost effective mobiles. The demands can be increased with the use of tactical thinking

by the leaders. In order to shape the entities best possible means are used by the

leaders and the first objective can be thus met from effective operational tactics

employment in Soft Company by its managers and leaders (Haksever and Render,

2017).

Executing operations – With the use of interaction within the departments and strong

cooperation in an organization, the execution of the operation is done. It is the job of the

managers to make sure that in every stage the employees are doing their duties as per

the expectations. Further, offering the employees to have their say at times is another

core tactic that can motivate the operational staffs to perform better. As referring to

Japanese management style this is apparent that valuing the employees is a foremost

tactics that can lead to overall performance development. Proper time scheduling is

important so that the supplies are met with the demand within the expected time

(SLACK, BRANDON-JONES, and JOHNSTON, 2013). In Soft Company this done by

the managers with the help of close monitoring. People are being kept under the focus

by leaders who further excel in the execution in the organization. The managers are

required implement tactics to motivate the staff in the manner to boost up the level of

production with efficiency and this more useful and efficient mobiles can be produced by

Soft Company (Bolden, 2016).

Managing inventory – Based on the demand of the companies, the inventory of the

companies is maintained. Based on manual calculation and close monitoring, the

companies ensure the inventory. This is very important as both manual method and

technology is used to cross check the inventory. In order to calculate the inventory of

Soft company’s various software are being used. In the recent scenario it is seen that

inventory management is one of the key reasons that organisations can generate profit

as the raw materials are ordered with the calculations done on software. In order to

ensure upgraded units of mobiles produced by Soft Company introducing the required

inventory management digital strategies can be used to develop the operational process

and adds to the importance of operations (Haksever and Render, 2017).

Managing quality – Through TQM quality management can be completed. Apart from

this, the basic aspects which are used by the companies are customer feedback,

regular cross check of the products and product delivery which are manufactured

recently. That is following of the 7 elements of TQM model can add to the performance

Soft Company’s performance.

As far as Soft Company are concerned, it is the job of the managers to focus on the

delivery of products within the given time. The qualities of the products which are

manufactured in the organization are ensured. This is missing in Soft company. The

influence of the employees is negative; this is not looked by the leaders. This will further

make sure that the customers are attracted towards the company and remain loyal

(Certo, 2018).

To gain the competitive advantage, is the business objective of the soft companies. This

is done by the right positioning of the products which are manufactured in the

organization with the help of close monitoring by the managers and various innovative

and smart methods by the leaders in order to deliver the desired quality products and

services. Creation of value added services for the customers is done by maintaining the

above objectives (Bolden, 2016).

P6 Assess the factors within the business environment that impact upon

operational management and decision-making by leaders and managers.

In the case of soft companies, the managers and the leaders are the idealizers and the

support. The following Pestle factors are accessed by the impact on the operational

management and decision making by the leaders.

Political – The elements like trade laws, government policies and the effect of Brexit of

business operations are assessed as the political factor.

As such, owing to Brexit that are chances if Soft Company is involved into any business

dealings with other EU nations on working out of Brexit it would impact Soft Companies

cost to grow further (Bolden, 2016).

Therefore, the decision making of the managers of Soft Company needs to look out for

more local business suppliers and then to reduce its operational costs. While the

leaders should train the employees to reduce wastage further and bring in productivity.

Economic – The elements like, GDP growth rate, inflation, monetary rate, currency

fluctuation and many more are assessed as the key elements of economic factor.

As such there are chances if Brexit takes place there are chances of pound to get

devalued and that might have a negative impact on Soft Company’s profitability

management.

Therefore, the decision making of the managers of Soft company would target to

reduce its costs further so that the profitability can be maintained in case the currency

value falls in the future.

Social – The elements like, social back drop of UK, like, population is mainly aging but,

the rate of growing immigration is key that is adding to population rate, the life style and

preferences of consumer market are assessed as the social factor.

This is apparent that in UK there is significant growth in the number of smartphone and

mobile phone users mainly among the aged people. Therefore, this would impact in the

sales growth of mobile produced by Soft Company.

As the decision making process by the managers of Soft Company they need to

improvise their production targets and employ methods to enhance the production to

meet the growing demands of mobiles in consumer market. The leader needs to lead

then team and help them develop their expertise to offer more efficiency at work.

Technological – The elements like, development in ICT system, scopes of R&D

programmes, use of cloud computing technologies and overall technological

advancements; together assessed as the technological factors.

Technological aspects are much developed and further developing in UK hence, this is

having a positive impact on Soft Company enabling the company to get access to more

updated technology in producing mobile units.

In the decision making the managers and leaders of Soft Company would be able

make use of more updated could base technology and thus, they help in improving the

overall operational performance of the business.

Legal is the set of factors which are assessed to be the legal policies, laws and acts

formulated by UK law system and to be followed by the business organisations like Soft

Company.

This can impact in the positive and negative manner on the operations of Soft

Company as it would lead to following some law measures and there is tenacity of

growing cost.

In the decision making process this is much needed to follow legal norms and laws so,

keeping in view the consumer safety laws and produce mobile units accordingly.

Environmental – the factor can be assessed as the set of CSR activities and regulatory

factors which are to be followed by the business organisations in UK.

This can impact the production cost of Soft Company to grow further as the company

needs to incorporate a number of safety measures and limitation in production in order

to reduce its footprint from the environment (Haksever and Render, 2017).

In the decision making process the managers and leaders of Soft Company needs to

consider a more CSR strategies so that the company can meet with its duties towards

time to time in order to follow the more responsible activities and help improve its CSR

requirements in the market considering safety of consumers while using the phone
