HARMONY is a Strategy & Tactic Expert System, developed by Goldratt Research Labs, which can be used by experts and novices alike to capitalize on a breakthrough by Dr. Eli Goldratt in the design, validation and communication Organizational or Individual Growth and Improvement Strategies. HARMONY enables managers and other stakeholders at all levels to contribute in the development and validation of a comprehensive Strategy & Tactic (S&T) Tree for their organization as well as to facilitate the planning of the implementation of the S&T and monitoring & management of its execution. Harmony is available in three versions: 1. Harmony S&T Viewer that can be used to view generic S&Ts from the included S&T library or any S&Ts developed with Harmony. 2. Harmony S&T Developer that can be used to develop, validate and communicate S&Ts either from scratch or from copying and modifying generic S&Ts available from the S&T library consisting of S&Ts developed and approved for release by Dr. Eli Goldratt. 3. Harmony S&T Implementer that can be used to plan the implementation of a S&T as well as to update implementation status and monitor the execution status of an S&T. Section 1 of this brochure includes information about the background to the Strategy & Tactic tree thinking process developed by Dr. Eli Goldratt and how practical application difficulties triggered the development of HARMONY. Section 2 of this information brochure includes information about the Pricing and functionality of each of these three Harmony versions. Section 3 includes Screen Views that shows the functionality within the Harmony S&T Design, Validation, Planning and Execution modules already available in the first BETA release Section 4 provides information of where to download a 30-day trial for evaluation of the latest releases of each of the versions of Harmony and information about the contact details of the development team.

Section 1 Introduction to Harmony


Sir Isaac Newton defined the foundation of all modern science in his famous quote: Natura valde simplex est et sibi consona which, translated into English, means Nature is exceedingly simple and harmonious with itself and which captures the two fundamental beliefs of the Hard Sciences. With his "Theory of Constraints", Dr. Eli Goldratt introduced these fundamental beliefs of the hard sciences and, as importantly, the thinking processes and methods of a scientist, to the world of analyzing, improving and managing organizations and supply chains that appear to become more and more complex and with many unresolved internal conflicts. Over the past 30 years, thousands of organizations around the globe have shown how the application of these simple yet powerful beliefs, thinking processes and methods can enable managers at all levels in the organization to SEE and UNLOCK incredible inherent potential. In honor of Dr. Eli Goldratt and Sir Isaac Newton, and because we believe that any organization can be made exceedingly simple and harmonious with itself, given the right thinking and tools, we have called this TOC S&T Expert System HARMONY. Harmony means the way parts combine well together or into a whole (from Greek harmonia). Musical Harmony is when a composer and or conductor achieve the successful combination of musical notes, arranged and played simultaneously around the same melody. When harmony is achieved, it means the composer achieved the successful combination of notes into a sound pleasing to the ear (the intended market for the composers music). As with music, business leaders, the composers and conductors of "the common sheet of music for an organization" - its business strategy - also search for Harmony within their organizations. As with an orchestra, even the best musicians and conductor will only create noise unless they are all playing from the same Sheet of Music. Therefore, we can also use harmony to describe an organization where a leader or leadership team achieves the successful synchronization of each of the parts of their organizations around doing what is best for the organization as a whole. The introduction by Dr. Eli Goldratt a few years ago of a new Theory of Constraints based thinking process called Strategic & Tactic Tree (S&T) is being viewed by more and more executives and managers around the globe that have been exposed to it, as one of the most important breakthroughs in achieving Harmony within organizations as they believe the S&T, for the 1st time, provides them with a practical process and logical structure for defining and communicating all the necessary and sufficient changes as well as the sequence of implementation of these changes to achieve more goal units for the organization. As with many breakthroughs, this breakthrough started with a simple question: If Strategy is really at the highest level of an initiative or organization and define the direction that dictates all activities and Tactics are lower down in an initiative or organization and define the activities that are needed to implement the strategy, then where do Strategy end and where do Tactics begin?

Dr. Goldratt realized that to answer this question, it required that the words strategy and tactic had to be defined more clearly than before. His new definitions were inherently simple, yet powerful. He decided to define Strategy as simply the answer to the question What for? (the objective of a proposed change) and Tactic as simply the answer to the question How to? (the details of a proposed change). From these definitions, it is clear that every Strategy (What for) should have an associated Tactic (How to) and therefore Strategy and Tactic must always exist as pairs and must exist at every level of the organization.

An S&T can therefore be viewed as simply a logical tree of the proposed changes that should be both necessary and sufficient to ensure the synchronized achievement of more Goal units for the organization. However, any logical tree is only as valid as the assumptions on which it is based. Therefore, it is the responsibility of managers at every level in the organization, to not only contribute to defining and communicating the Strategy and Tactic for each proposed change, but also to define and communicate the logic of the proposed change why the proposed change is really necessary to achieve the higher level objective and ultimately the goal of the company, why they claim it is possible to achieve the objective (strategy) of the change (especially considering it has probably never been achieved before), why they claim their proposed change (tactic) is the best or even the only way of achieving the strategy of the change and finally, what advice/warning they would give to their subordinates to ensure sufficiency of implementation of the proposed change.

Each S&T node therefore in the S&T is simply a proposed change that should answer:
1. Why is the Change needed? (Necessary Assumption) 2. What is the specific measurable objective of the change (Strategy) 3. Why do you claim the Strategy is possible and what (conditions/risks/obstacles) must be considered when selecting the best way from the alternative ways of achieving the Strategy (Parallel Assumptions linking Strategy with Tactic) 4. What is the specific best way to achieve the proposed Change(s) to a process, policy, behavior and/or measurement (Tactic) 5. What advice/warning should be given to subordinates, which if ignored, will likely jeopardize the sufficiency of the steps they would take to implement this tactic? (Sufficiency Assumption)

How much of the above knowledge is really properly defined, documented, communicated and systematically validated/invalidated within a typical organization? We believe the Harmony S&T Expert System provides managers now with a practical tool and structure to capitalize on this breakthrough by Dr. Goldratt to facilitate the design, communication, validation, planning and implementation of a Harmonious Business Strategy to achieve & sustain the desired growth and stability within organizations.

The Harmony S&T Expert system will be available on only a monthly subscription basis with discounted options to invest in a 6 monthly or annual user license. Users will be able to download a fully functional 30-day free trial version of Harmony to evaluate whether Harmony can help them meet their objectives for the design, validation and communication of S&Ts and or for the Planning and or Execution management of the implementation of their organizations S&T. As part of Dr. Eli Goldratt and the Goldratt Research Labs commitment to disseminate new knowledge into the public domain, the Harmony S&T viewer will available for free to anyone wishing to view all S&Ts build in Harmony including the library of the latest generic S&Ts developed and approved for release by Dr. Eli Goldratt. 3.1 Harmony S&T Design Views


S&T Design View #1: Developing a new S&Ts

HOW? Select File/New, then use Add Child/Sibling to create new S&T nodes and add S&T node titles using Right Click
on Node Change Node Caption. Once created, nodes can be dragged into new positions or even new levels. While designing or reviewing an S&T, users can also use the Insert Comment to make a comment about any specific S&T node which will be flagged to other users/TOC experts (nodes with a comment has a red triangle in top right-hand corner.

S&T Design View #2: Developing an S&T with drag & drop from S&T Library

HOW?: Open Add from Goldratt S&T Library or Add from Personal S&T Library and simply click-on and drag nodes (with all their children) you want to copy from the generic S&T Library onto your customized S&T. The Goldratt S&T Library contain all the latest S&Ts Dr Eli Goldratt has released into the public domain. S&Ts that users want to use as templates can be added to the Personal S&T Library by right-clicking in the viewing pane of the lirabry window and selecting Add to S&T Library

S&T Design View #3: Adding and Allocating S&T Node Groupings

HOW?: Open Define Groups or right click on any node and select Define Groups to define Groupings such as Build, Capitalize, Sustain etc. Once a grouping has been defined, this grouping can be allocated to any S&T node by right clicking on any node, selecting Allocate Groups and selecting the specific grouping title to be allocated to the selected node. Grouping tiles are displayed above the Node Tile and below the Node number in a grey bar.

S&T Design View #4: Adding content to Empty S&T nodes

HOW?: Clicking on the Edit Node icon while a specific node in the S&T is selected will open the Edit Node window inside Harmonys viewing pane. Double clicking on any S&T node will open the Edit Node window in full-screen. To add/edit a title or text, just start typing in the appropriate text.fields To get guidance on what should be in each of the S&T node boxes, just click on say the Strategy heading, and a help box will show the question(s) you should try to answer and an example of a well verbalized Strategy . The guideline questions and examples used in this help functionality can be modified by the user in File/Preferences to provide more relevant questions and/or examples for their organization

S&T Design View #4: Spelling Support

HOW?: When a spelling mistake is made it is automatically underlined in Red. In order to fix the spelling mistake right click on the word and choose from the options shown here. A list of similar words will be shown, simply click on the correct word if it appears. A user may also choose to ignore the spelling mistake or Ignore All if this is not a spelling mistake but a commonly used abbreviation. Users can add spelling check support for multiple languages using the Edit/Spelling preferences option

S&T Design View #5: Additional language support.

HOW?: Under the Spelling tab you can select general options, such as Show spelling errors as you type or Automatically correct spelling errors as you type.

HOW?: Under the Language tab you can choose which language file you want to use in your S&T Tree. Select from the drop down box if you only wish to use one language. If you wish to use two language (such as in areas which are hard to translate), simply check the box next to the supported languages. If you wish to add a new language file simply click on the Locate Dictionaries button and navigate to where the dictionary file is stored.

HOW?: Under the Custom Dictionary tab you can add your own dictionary. Simply type a word under the Add this word heading and click Add. This is useful for abbreviations or shortened words. The next time you type this word or abbreviation the spell checker will automatically ignore it.

3.2 Harmony S&T Validation/Communication Views


S&T Validation View #1: Financial Model to quantify likely impact of S&T

HOW?: Just open Financial Model and type in values for all the blue coloured boxes i.e. values representing your organizations current Sales Revenue, % Variable Cost, Operating Expenses and Investment. By then modifying the % change in Sales Volume or Price, % change in Variable Cost, Operating Expenses and Investment expected from the proposed changes, the model calculates the (sometimes surprising) impact on Net Profit and ROI. For example, the model above shows how an increase of only 5% in the average selling price of an organizations products, will increase profitability and ROI by 100%

S&T Validation View #2: S&T Tree Full Screen View

HOW?: You can view your S&T Tree in Full Screen mode simply by pressing F11-key or by clicking on the Full Screen icon in the left-hand-side S&T Validation menu. To return to the normal view, just click on the Close circle in the top right-hand-corner of the Full-screen view

S&T Validation View #3: S&T Full-Screen Node View & Navigation

HOW?: Double-clicking on any S&T node in the S&T tree will open up a full-screen view of the S&T node content (i.e. showing the Necessary Assumption, Strategy, Parallel Assumption, Tactic and Sufficiency Assumption. To navigate upwards, downwards or sideways through the S&T tree in this full-screen S&T node view, use the navigation arrows in the top right-handcornet of the screen. Users can also upsize or downsize font size of a whole section or specific words using the Font sizing icons

S&T Validation View #4: S&T Node Content Zoom View

HOW?: Clicking on the Magnifying Glass icon next to any Necessary Assumption, Strategy, Parallel Assumption, Tactic or Sufficiency assumption to display that part in full screen mode. To close it and show all the content of the S&T node again, just click again on the Magnifying Glass icon.The font size in this view is automatically adjusted to display all the content tn the single screen but can be modifiied using the + or - icons

S&T Validation View #5: Define hyperlinks against each entity within a S&T node

HOW?: Click on the Linked Files... icon next to any Necessary Assumption, Strategy, Parallel Assumption, Tactic or Sufficiency assumption to display the hyperlinks associated with that entity or to create new hyperlinks via the Add button. Hyperlinks can include any file type (video, document, simulation model, spreadsheet, flash etc) that can help better explain/provide a visual reference to any specific entity critical to proper communication and learning. If a hyperlink has already been added, the Hyperlink icon will be red and there will be a paperclip displayed on the node in the S&T view

S&T Validation View #7: Exporting content from S&T Nodes into Excel

HOW?: Click on the Export button on the left hand side of the screen. Using this option you can export all the content of a full S&T or only selected parts of an S&T created in Harmony into Microsoft Excel. In this way you can get a better picture of how all the nodes fitValidation View #8: Introduction to S&T Treesand what information S&T together in the S&T Tree. You can choose which nodes to export about each node you want to export. Then simply select the location of the exported file.

3.3 HARMONY S&T PLANNING VIEWS


S&T Planning View #1: Define S&T Implementation Resources

HOW?: Click on the Manage Resources icon under the PLANNING tab to open up the Project Resources definition table. In this table, you can add resources that will be part of the implementation, either as Business/Strategy Owners, Tactic/Task Managers, Task Participants or external or internal implementation experts/consultants.

S&T Planning View #2: Define Strategy Planning details for each S&T node

HOW?: Cick on the Edit Strategy details icon next to any Strategy to display the Manage Strategy window. Here a user can define the Strategy Owner (Who is accountable for achievement of this objective, the Measurement and Measurement Type that will be used to measure achievement of the Strategy in the organization, the current baseline, target and actual level for this measurement (actuals are updated in execution) as well as the Number of Days to Achieve and warning levels that will trigger a change in the Execution Status and send notifications out to those defined under Notifications Tab .

S&T Planning View #3: Define Tactic Planning details for each S&T node

HOW?: Click on the Edit Tactic details icon next to any Tactic to display the Tactic Manager window. Here a user can define the Tactic/Task Managers (who is responsible for implementing the tactic in the organization), what is the status Not Started, In Progress, Completed (updated during execution), Days to implement (can use Estimate to sum up implementation days of any children nodes), Days Remaining (updated during execution), % warning/notification levels (i.e. node will turn red if users have not yet specified Completed after 2/3 of estimated implementation time have elapsed). Users can also define Task Participants, Pre-requisites and Check lists. Note that multiple Tactic/Task managers can be define for larger implementations where the same TACTIC has to be implemented at many parts of the organization.

HOW?: Click on the Project Gantt Chart icon to see the longest chain of tasks that have been defined to date (i.e. tasks that have estimated implementation days defined within their Tactic Details.

S&T Execution View #1: Using S&T as Dashboard to show implementation status

HOW?: Click on the S&T Execution tab to see the current implementation status of each of the S&T nodes (proposed changes) on the S&T tree. Nodes that are Blue has not yet been started (status NS), nodes that are Green has been started and proceeding to plan, Yellow nodes are taking longer than expected and should be monitored, Red nodes are likely to be late unless there is management intervention so require urgent attention, and Black nodes are already overdue requiring immediate attention.

S&T Execution View #2: Updating Implementation Progress.

HOW?: Click on the Edit Tactic Details or Edit Strategy Details of any S&T node to update the Days Remaining (to achieve the Strategy or to complete implementation of the Tactic. Tactic/Task Managers can also update status by ticking off those activities already completed in the defined CHECK LIST and should always update the Waiting for? tab on any RED or BLACK node so that Strategy Owners/Project Leaders can immediately see how they can help to prevent further delays.

Printing
HOW?: Simply click on the print button on the Menu bar or the print button in the File Menu.

Once the print option has been selected the above options will appear. The S&T Tree checkbox allows the user to print a copy of the visual S&T Tree. On the right the user can select which nodes to print or to include all nodes in the print.

Zooming

The result of zooming in can be seen here. Similarly zooming out will produce the opposite result.

When the user is satisfied with the printing options selected simply click the Print button. The user can also click on the Export to PDF button to create a PDF file of the print. This is useful for sending the print to other users. Simply scroll over a Menu item to see the action it will take.

License Information

How? To check your license information click on the Help Menu at the top of the screen. A dialog box will appear with all your license information. Computer code: You may need this in communication with Goldratt Research Labs to license your product. Registration code: You may need to enter this registration code to enable your program once obtaining a license from Goldratt. Expiration Date: If the users license is about to expire the user will need to obtain a new one in order to continue using the program.

Archiving and Un-archiving (zipping S&Ts with its Hyperlinks)


Why it is needed? Harmony allows users to hyperlink one or more files in any format to a specific Necessary Assumption, Strategy, Parallel Assumption, Tactic or Sufficiency Assumption within any S&T node to provide additional clarity or details to viewers of the S&T. One of the challenges with previous versions of Harmony was the sharing/distribution of such S&Ts that included hyperlinked files. Typically, the hyperlinks was defined to match the directory structure of the S&T designers computer or server. However, when this S&T was shared with or distributed to other users via email or flash-drive, these users directory structure where the hyperlinked files are stored might differ and therefore necessitated the new user to recreate all the hyperlinks within the S&T to match their computer/servers directory structure to ensure hyperlinked files can be accessed via Harmony. Archiving S&Ts with Hyperlinks The new version of Harmony now allows any user to zip any S&T that contains hyperlinks by simply selecting Archive for Distribution option from the File menu. The user simply specifies the name of the Archive S&T and location for saving after which Harmony will archive the full S&T with all its hyperlinked files embedded into a Harmony zip file which can then be shared/distributed via email or portable storage device to other stakeholders. Unpack Archive Distribution File The new version of Harmony now allows any user to unpack or unzip any S&T with all its hyperlinked files that were archived with Harmonys new Archive for Distribution functionality. Users simply select the Archived S&T file (suffix of .toczip) and selects the location for un-archiving. Once they open the un-archived S&T with Harmony from this location, all Hyperlinks will work correctly.
