Toyota Motor Corporation and TPS champions of performance improvement

Today more than ever, Toyota continues to be studied by scholars and professionals that are interested to understand how a handful of people that formed the early Toyoda family succeeded in setting one of the one worlds greatest manufacturers. It took decades of hard work, innovation and a unique philosophy to turn what was first a small manufacturer of looms used in the textile industry into a champion in the more competitive and tough automotive global market. Why is Toyota interesting to study and understand? Because the Toyota Production System (TPS) is an example of great performance and innovation, of tools, philosophy and practices that not only outstand by their beauty, but have also proved their effectiveness, in the volumes of vehicles Toyota sold and continues to sell, its market capitalization, customer attitudes and preference for Toyota cars and, not less important, its overall corporate philosophy that has crystallized. So what is the Toyota Production System and how it has made the company perform that well?

The TPS was developed by Toyota at the end of the World War II, when the automotive manufacturing industry was dominated by Ford and General Motors, which made use of big equipment, mass production and economies of scale to produce as much as possible with costs as low as possible (Liker 2004). What these two giants were lacking was a customer-oriented approach, clients desiring more flexibility and customization. So this was what Toyota needed to tackle, but how could it do it with not too high costs? The result was an innovative approach to the production process, with the major focus on eliminating waste from all stages beginning with the raw material and ending with the final product. And this stands at the base of the lean manufacturing concept that would be embraced by many other manufacturers in the world, with more or less success. Several specific techniques and concepts were put in place, focusing on different areas of improvement, such as (Liker 2004):

Just-in-time the focus was to reduce inventories and associated carrying costs by using signals between different points in the process, which tell production when to make the next part;

One-piece-flow involved moving one workpiece at a time between operations within a workcell; Jidoka (automation with human intelligence) meant freeing the equipment from the necessity of constant human attention, separate people from machines and allow staff to conduct multiple operations;

Kaizen described the focus on small, incremental, continual and adding-value improvements;

In this context, several KPIs can be used to measure performance in the production process (Liker 2004):

# Lead-time to produce # Work-in-process inventory # Finished-goods inventory # Overtime # Productivity (pieces per man hour) However, for long-term success and sustainability of the operational excellence, techniques must be supported by an organizational philosophy that frames the context of operations. And Toyota understood this, establishing several immutable principles (Liker 2004) that would guide its existence over decades:

Long-term thinking, focus on adding value to the society Performing the right processes leads to the right and desired results Develop Toyotas people and partners Solve root problems, thus drive organizational learning

Career Design Forum With the objective of assisting women's career building, Toyota held the Career Design Forum in November 2002 for about 400 female employees. The purpose was to help the women build a network within the company and to give them the motivation to create their own career visions independently and actively. Toyota plans to enhance similar initiatives in the future.

Toward Promotion of Women's Participation In 2002, based on the principle of respecting diversity and with the aim of reforming management throughout the company, Toyota set its sights on women's participation, reviewing its arrangement with regard to female employees, and taking steps to put a better environment in place. In order to promote the creation of an environment more conducive to participation by motivated female employees, Toyota has made a three-pronged effort to: (1) Help enable women to work and raise children at the same time; (2) Assist in women's career building, and (3) Reform the working environment and employee awareness. Toyota has also introduced flexible working arrangements and constructed child-care facilities at business sites. "Because people make our automobiles, nothing gets started until we train and educate our people." As seen in these words, which were expressed by Honorary Advisor Eiji Toyoda, Toyota seeks to develop human resources through the activity of making things. Toyota believes that the development of human resources requires the handing down of values and perspectives. In conjunction with the geographic expansion of business and the growth of business areas, undertaking global actions for the development of human resources has become a priority issue. Toyota is building both tangible (a new learning facility) and intangible (course content) structures relating to team member development that ensures a secure and steady flow of qualified human resources to conduct Toyota's global business in the 21st century. Fully Committed and Thorough Human Resources Development Toyota conducts systematic company-wide and divisional training and assignments for training purposes with an emphasis on on-the-job training (OJT) to ensure that associates can fully utilize their abilities. 1 Toyota has defined the required qualifications of "professional staff" for office and engineering 2 positions, and "T shaped human resources" who are able to perform day-to-day activities and expand their skills in technical positions. Company-wide training is conducted based on employee qualifications, as well as specialized training for individual divisions, language training, and special

knowledge and skill training. In October 2002, Toyota created the booklet "Toyota Developing People" and distributed it to all associates to create a common understanding that "the source of Toyota's competitiveness is human resources development" and to promote the creation of workplaces where personnel development takes place at all sites and at all levels.

A Shared Toyota Way Key Principles of The Toyota Way 2001 In order to carry out the Guiding Principles at Toyota Motor Corporation, in April 2001 Toyota adopted the Toyota Way 2001, an expression of the values and conduct guidelines that all employees should embrace. In order to promote the development of Global Toyota and the transfer of authority to local entities, Toyota's management philosophies, values and business methods, that previously had been implicit in Toyota's tradition, were codified. In 2002, these policies were advanced further with the adoption of the Toyota Way for individual functions, including overseas sales, domestic sales, human resources, accounting, procurement, etc. Toyota Institute In January 2002, the Toyota Institute was established as an internal human-resource development organization that aims to reinforce the organic integration of global Toyota companies by way of sharing the Toyota Way as well as to promote self-sufficiency. The purpose behind the Toyota Institute's establishment is to promote the human resources development of global Toyota in order to promote true globalization and to realize the advancement of Toyota's core values. President Fujio Cho is the Toyota Institute's first president, with 16 full-time associates managing the business. Within the Toyota Institute, the Global Leadership and the Management Development Schools constitute the specific content of the training programs. In 2002, the Toyota Institute conducted training programs targeting global leadership candidates from TMC and overseas companies and for middle management personnel to enhance understanding of the Toyota Way, enable best practice sharing and drafting of action plans, as well as contribute to the creation of a global human network.
