Angel, Guardian or Foot soldier…

The VP of GMAC division of CSFB had to restructure his department due to the global
financial crisis. He had a team operating out of Dubai, India, Japan and UK. Although it was
easier for him to evaluate the capability of the personnel working under him in the UK, he
wanted to have a common platform to evaluate his personnel.

He preferred not to evaluate the performance and potential of his team using subjective
measures. He wanted to introduce a structured scientific approach to evaluation. Talengene
offered to work on this issue. Talengene spent half a day talking to him and his team
understanding their existing performance measures and why he wanted a more rigorous
approach.

Talengene then got the VP and some of his members to fill up the Measureup evaluation
which helped the team identify the tangible and intangible measures that were used to
evaluate employees. Measureup evaluation identified the subconscious metrics used by the
leaders and his team members to evaluate intangible constructs. The team were also asked
to Key performance indicators for the role(s) and were then asked to explain the scales used
to measure these KPI’s. Armed with this understanding

Talengene analysed the inputs of the Measureup evaluation, identified the list of behaviours,
competencies required to achieve each KPI’s and their relationship strength. Factor analysis
was conducted to identify key factors and the relevant constructs (used by the managers at
the subconscious level) to evaluate tangible/intangible constructs. This was then used as a
benchmark for evaluation.

Parallax profiling solution was then used to determine the expected behaviours for these
tangible and intangible constructs. The benchmark tool was created to evaluate the Mindset
Attitude and Personality of the candidates and plot their outputs in the cube model to identify
their perceived and predicted behaviour.

The participants were asked to complete the profiling solution a couple of times. The
responses were then evaluated to determine the accuracy of the measures and robustness of
the profiling solution. By creating an audit trail for each respondents response and by
demonstrating the accuracy of the profiling mechanism Talengene demonstrated the reliability
of the solution.

The participants were then asked to complete a profiling exercise evaluating their co-
participants similar to a 360. The 360 response was compared with the response of the actual
participant to determine precision and demonstrate construct validity. By obtaining multiple
responses of an individual behaviour and by correlating it with the individuals behaviour, the
benchmark was able to eliminate possible bias arising out of one individuals perception(s).

The VP then administered this benchmark to his team globally using the net. The candidates
were then graded on the value added, replacement cost and role complexity. The responses
were then used to identify three levels of performance. Angels were highfliers with potential to
grow and demonstrated all the required behaviours and capability to grow. Guardians were
individuals with potential and who could step their game up if required. Foot soldiers were
individuals who weren’t fitting from a role, cultural perspective and did not demonstrate
competencies/behaviours to deliver what was expected.

Based on the response the VP then restructured his team and the decision to restructure was
handled in a scientific unbiased way. The profiling exercise revealed that some members who
were identified as foot soldiers had skills that could be used in some other divisions. The VP
then brought this to the attention of his counterparts and some of these members were
reassigned to a different function. The resizing exercise not only helped to identify people with
potential for GMAC but also revealed that people who don’t fit in one division could function
very well in another department or function. More importantly the approach led to an unbiased
systematic approach to restructuring…
